An AI-powered fitness app that replaces static workouts with an adaptive training system. The app adapts to many factors, like equipment availability, surroundings, and users’ state in real time.
Context
Our client is a certified personal trainer with 10+ years of experience. They wanted to translate their knowledge into a complex adaptive app that could offer a flexible training program, based on users’ level, desired intensity, and equipment available. The aim was to create their ‘digital twin’, which will assist users on their athletic journey with the same precision and adaptability as a real coach would.

The general difficulty of workouts progresses over time, to help users build their skills, but it can be lowered based on users’ fatigue.

Performance during real workout sessions.
Guaranteeing fast response times and stable performance in environments with poor connectivity.
The core challenge was translating deep, experience-based coaching knowledge into a scalable digital product. Where most training apps offer pre-written workouts that require additional sports equipment, our client wanted to create an app that could adapt to real-life variability.
The app should adapt to multiple factors and deliver equally good workouts to users, whether they are at home, in a gym, or traveling. We achieved the following using AI to analyze the progress pattern and automatically correct the training strategy.

Tracks user preferences, performance, and training history to improve future workout recommendations.
Real-time Workout Interface
Fast and responsive user interface, which is optimized for mid-workout use, minimizes friction and interaction time.

Solution
Celadonsoft delivered a full-cycle product development, covering:
Product research and concept validation
We worked closely with the client to deconstruct their coaching methodology and identify the core principles that drive real user progress.
The key motive was to move away from static workout plans and instead design a system that mimics real coaching decisions.
This led to the concept of a search engine capable of filtering training sessions based on real-life variables like time, equipment, and user condition.
Frontend and backend development
We built a responsive and fast interface, and optimized it for real-time interactions during a workout.
On the backend, we developed a flexible architecture capable of handling complex dependencies between exercises, equipment, and user context.
Thanks to that, workout suggestions are generated quickly, and the app can remember users’ preferences and adapt the training program based on them, using AI to personalize and dynamically update workout recommendations.
QA and performance optimization
Given the real-time nature of the app, performance and reliability were critical. We conducted extensive testing on different gadgets and usage scenarios, including low-speed connections, typical for gyms.
We implemented caching strategies and data optimization to ensure smooth performance and fast load times.
Project management and consulting

Components


We implemented a clean, intuitive interface, adapted for easy usage during workouts.
We especially focused on:
- minimizing cognitive load on users during training;
- quick and easy navigation between exercises;
- defined and easy-to-digest instructions.
We integrated a video system that allows users to get immediate access to exercise demonstrations without interrupting the training process. Additionally, we implemented the ability to integrate AI-based analysis of users' techniques using computer vision.
